Here's a better one: an AI agent is a system that receives a defined process scope and KPIs as input, then executes that process autonomously within those boundaries — using tools, maintaining context across sessions, and escalating to humans when it encounters decisions outside its authority.

What defines a Gen 3 agent is not a feature checklist — it's the depth of business integration. The agent operates at process depth: it gets scope + resources + KPIs, and produces measurable outputs against those criteria.

Enabling capabilities — persistent memory, tool use, API integrations — make this possible. But they don't define the generation. A chatbot can have all three. What makes something a Gen 3 agent is operating at process depth, not dialog depth.

A system operating only in response to human prompts — even with memory and tool access — is a Gen 2 chatbot or AI assistant. Valuable, but not an agent.

This matters because you're about to be sold a lot of things labeled "AI agent" that are none of those things.

A chatbot answers the question "What's my account balance?" An AI agent receives the instruction "Handle overdue account follow-ups this week" and executes it: checks which accounts are overdue, drafts follow-up messages, sends them through your email system, logs responses, and flags exceptions for human review.

The Vendor Hype Problem: How to Tell Gen 2 from Gen 3

Here's the uncomfortable truth: most things marketed as "AI agents" today are not AI agents.

The market is full of vendors selling AI assistants with slightly better UI as "autonomous AI workers." Understanding the distinction can save you a six-figure deployment mistake.

  1. Does it have persistent memory? Can the system remember context from last week's interaction and use it to inform today's decision? If memory resets with each session, it's a chatbot.

  2. What tools does it use? Can it write to your CRM, trigger API (Application Programming Interface) calls, send emails, or update databases based on its own decisions? If it can only generate text for a human to copy-paste, it's a text generator.

  3. What happens when it encounters something unexpected? A real agent has defined escalation paths — it knows when to proceed, when to pause, and when to hand off to a human. If the answer is "it just responds based on the prompt," it's not an agent.

  3. Connect the tools — CRM, email, calendar, or whatever systems the agent needs to act in
  4. Define escalation criteria — when does the agent pause and ask for human input?
  5. Set up the feedback loop — how do you know if the agent is making good decisions?
  6. Run supervised before autonomous — all agents should operate in a human-review mode before going fully autonomous

Signs You're Ready

You have a high-volume, repetitive workflow with defined rules.
